BACKGROUND
A patchwork of long-standing and short-term suppliers had caused inefficiencies, inflated costs, and operational friction across its restaurants and central kitchen.
the challenge
With ambitious cost-reduction targets in place, the client needed to simplify a highly complex supply chain without disrupting day-to-day operations across 80 locations. The scale and speed of the transformation raised operational risk, particularly around quality, fulfillment, and supplier management.
Beyond cost, the business faced pressure to improve sustainability and reduce inefficiencies embedded in its Purchase to Pay processes. Any changes had to deliver measurable commercial value while supporting a leaner, more future-fit operating model.
SOLUTION
Procure4 took a comprehensive and data-driven approach to transform the client’s supply chain:
- Conducted a full spend review and launched a competitive RFP process to challenge incumbent suppliers and explore new models
- Used geo-mapping tools to visualise delivery patterns and calculate transport mileage across the entire estate
- Modelled and validated delivery frequencies using both operator feedback and invoice/purchase order data
- Evaluated RFP responses not just on cost, quality, and service but also on operational efficiency and environmental impact
- Implemented new supply chain solutions that reduced mileage, cut transaction volumes, and aligned with sustainability goal
