BACKGROUND

Following rapid global expansion through acquisitions, this market-leading food technology platform faced rising third-party costs that were outpacing revenue. Procurement had been built for transactional buying and lacked the scale, visibility and expertise to support fast, controlled growth. 

To address this, a newly appointed procurement director engaged FourCentric to redesign the operating model and build a function capable of supporting global transformation.

Procurement operated largely as a tactical buying function, with limited visibility into global spend and insufficient capability to influence strategic decisions. The business needed to transition to a category-led model that could identify cost-reduction opportunities, build long-term supplier relationships, and deliver sustainable value across technology, marketing, logistics, and professional services. At the same time, it required agile access to specialist resources to support rapid growth without expanding internal headcount.
